Case Study: University of the Pacific

At the University of the Pacific, we designed and delivered a year-long Culture & Leadership Program to support a diverse Cabinet of leaders overseeing departments ranging from student life to finance and marketing—each with distinct budgets, priorities, and challenges. Our goal was to build alignment across departments while honoring their unique operational realities.

To do this, we implemented a modular, scalable leadership development program that blended live workshops with flexible online learning. This structure enabled leaders from departments with smaller teams or tighter resources to fully engage, while also offering deeper integration opportunities for more resourced units.

The program focused on cultivating self-leadership, strengthening team dynamics, and shaping a purpose-driven culture. Participants engaged in bi-weekly web meetings, peer-led discussions, and individual exercises tailored to their context. In-person workshops ensured cohesion and cross-departmental collaboration.

As a result, the Cabinet developed a unified culture grounded in shared values and strategic alignment—creating ripple effects across the university. The flexible design proved crucial in meeting the diverse needs of this complex institution while delivering measurable outcomes in leadership behavior and collaboration.

Case Study: The Benefits Group – Non-Profit Healthcare Staffing Organization

Research:
Before program design, we conducted stakeholder interviews and assessments to understand the cultural dynamics, structural challenges, and individual pain points across leadership and staff. The research uncovered key areas of misalignment, including siloed communication, burnout, and lack of leadership cohesion—all intensified by financial constraints and the decentralized nature of home healthcare work.

Program Design:
To address these challenges, we designed a hybrid coaching and leadership development experience tailored for healthcare directors and managers. The program included:

  • 12 sessions of individual coaching per participant, focused on emotional intelligence, strategic leadership, and personal growth.

     

  • A group coaching track, “Mastering Your Leadership Mindset,” consisting of 8 bi-weekly, interactive sessions built around self-awareness, values-driven leadership, communication, and collaboration.

     

  • Custom modules such as “Discovering Your Facets” and “Purpose, Values & Strengths,” designed to create common language and culture across departments.

     

Program Implementation:
Delivered over 18 months, the program offered both live Zoom sessions and asynchronous resources to accommodate diverse schedules and time zones. We established a learning cohort among participants, building internal peer networks and shared accountability. All sessions were recorded and supplemented with reflection prompts, between-session practices, and optional office hours.

Outcomes:
The program significantly improved cross-department collaboration. Directors developed a shared purpose and began modeling the cultural change—leading to measurable improvements in retention, communication, and leadership satisfaction. The organization is now expanding the program to frontline staff.

Case Study: GitHub – Engineering Manager Leadership Development

Research:
GitHub sought to strengthen leadership capacity across engineering management. Internal surveys and stakeholder feedback identified inconsistencies in leadership approaches, gaps in communication effectiveness, and a need for psychological safety. Managers requested structured support, peer learning, and clarity around people-management responsibilities.

Program Design:
In response, we co-created a Cohort-Based Leadership Training Program anchored in GitHub’s “Model, Coach, and Care” philosophy. This program focused on three leadership competencies:

  • Capacity Planning Through the GitHub Lens

  • Creating Psychological Safety

  • Career Conversations

The courses were intentionally designed to accommodate technical and human-centric needs, combining microlearning, facilitated discussions, and scenario-based practice. Each session included pre-work, self-assessments, and post-session integration prompts.

Program Implementation:
Launched during GitHub’s internal “Day of Learning,” the program was embedded into a larger organizational learning strategy. We facilitated multiple 90-minute sessions with rotating cohorts to optimize participation. A custom Hub page served as a central resource for session recordings, facilitator bios, and sign-ups. Coaching pods and Slack communities extended the learning beyond live sessions.

Outcomes:
The program generated high engagement and satisfaction scores, with participants citing increased confidence in leading teams and handling tough conversations. GitHub extended the model into a global initiative, building a roadmap for future course development and facilitator expansion.

These projects demonstrate our proven expertise in combining research-driven insight, human-centered design, and adaptive delivery to meet the complex needs of diverse program participants—whether in nonprofit healthcare or global tech.
